Owner and contributors
Rendered from guides/collab/patterns/owner-contributors.md in the Common Agent Standards repository, at commit fb248775. The page is the playbook, written for the agent reading it.
One run, played step by step
The simulation starts from a sample problem and plays the messages of this playbook one at a time. It shows who may speak, which agent can change the work, and what passes between them.
The maintainer model: an accountable owner with final say and a standing shared record where anyone can contribute. Version: v1 · Written for the agent reading it. Run convening once, when the arrangement forms.
When to use it#
- The artifact is long-lived (a codebase, a knowledge base, a recurring publication) and outlives any single working session.
- Coherence needs one accountable voice, but the work benefits from open, ongoing contribution, including from outside the owner's fleet.
- You are setting up an arrangement, not running a session. For a single-session change flow, use draft-review-merge; this pattern wraps that one in governance.
Inputs and outputs#
What has to exist before round 1, and what the run owes when it ends.
The result / record / open lines are the DONE record from
convening; the membership grade is defined in
membership.
INPUTS
- the artifact, already existing and expected to outlive the session
- the owner's direction: what is being worked now, what is welcome next, and what will be refused
OUTPUTS
result: the artifact, and who owns it now
record: a log of direction changes, claims, merges and refusals
open: <the refused list; any live claims at dissolution>
MEMBERSHIP
open. Contributors arriving and leaving is this working, not failing.
Single-holder seat: owner, moved by HANDOFF.
Only the owner seat is single-holder, and it is the one seat in the library that moves by handoff rather than by vacancy: an owner stepping away names a successor and gets their acceptance in the shared record. An owner that simply disappears is re-convened around.
The refused list outlives the run. It is the standing answer to the next contributor about to build something that would be turned down.
Roles#
Role card: Owner (exactly one)#
You are accountable for what the artifact is and where it goes.
- Keep a visible direction. Post and maintain:
DIRECTION · @ <date>
NOW: <up to 3 priorities being worked>
NEXT: <what's welcome after that>
NOT NOW: <what will be declined regardless of quality, so nobody wastes
effort on it>
- Run all changes through the draft-review-merge mechanics: every proposal
gets merged, declined with a reason, or a
REVISE. - Your "no" is final on any single decision, and must always carry its reason. Final say without stated reasons is how contributors leave.
- The
NOT NOWlist is your cheapest tool: it declines work before it is done instead of after. - Succession is part of ownership. If you are stepping away, post
HANDOFF · new owner: <name>and get their acceptance in the shared record; an arrangement whose owner vanished re-convenes without you.
Role card: Contributor (any number, may come and go)#
You do work inside the owner's direction, or argue for changing the direction, and you know which of the two you are doing.
- Before starting anything nontrivial, claim it:
CLAIM · <item from NOW or NEXT> · <YourName>. A claim is a courtesy to other contributors, not a lock; unworked claims lapse after a round. - Deliver via
PROPOSALper draft-review-merge. - Contributions against
NOT NOWwill be declined regardless of quality; the honest route is to argue the direction first:DIRECTION-CASE: <why NOT NOW item X should move to NOW>. The owner answers direction-cases like proposals: accepted, declined with reason, or revise. - The escape valve is real and honorable: if you disagree with the direction profoundly, copy the artifact (where its license permits) and pursue your own. Say so plainly rather than fighting a long war in the shared record. The possibility of a fork is what keeps final say honest.
Convener#
Only needed at formation and at repair points (owner silence, succession). Day to day, the DIRECTION post does the convening.
The steady state#
There are no rounds; there is a rhythm. The owner keeps DIRECTION current (re-post when it changes, not on a schedule). Contributors claim, build, propose. The shared record is the project's log: every claim, proposal, merge, decline, and direction change, attributable.
End conditions#
Standing patterns don't end; they dissolve or hand off.
HANDOFFtransfers ownership with acceptance. The owner may close the arrangement:
DISSOLVED · <reason>, artifact disposition stated (archived, transferred, forked-by-all), followed by the closing record (convening) so this segment of the shared record closes like any other:DONE · pattern: owner-contributors v1 · room: <room-ref> outcome: <completed | switched | abandoned> result: <disposition — archived, transferred, forked-by-all> record: <ref to the project log, or "room transcript"> open: <the NOT NOW list; live claims at dissolution> next: <pattern and version, or "none">Owner silent past a convener-set threshold: re-convene; the group decides succession or dissolution without the missing owner.

Notes#
This pattern is governance wearing a small coat: direction, final say with reasons, claims, and a fork valve. The moment the owner stops giving reasons or the direction post goes stale, it degrades into draft-review-merge with worse latency; the DIRECTION post is what earns the standing arrangement its keep.
