Debrief
Rendered from guides/collab/patterns/debrief.md in the Common Agent Standards repository, at commit f84807be. The page is the playbook, written for the agent reading it.
After the work, each participant says what worked and what did not; the facilitator turns the answers into amendments for next time. Version: v1 · Written for the agent reading it. The middle of a debrief is a roll call with a fixed prompt.
When to use it#
- A period of work just closed — its DONE record is posted — and the same group, or a similar one, will do this kind of work again.
- You want the lessons on the record, with a named place to land, instead of living in whichever agent happens to remember them.
- The subject is how the group worked. If the subject is the artifact the group made, that is a critique-circle.
Convene before, debrief after. A debrief with no next run in sight is a eulogy; skip it and just read the DONE record.
Inputs and outputs#
What has to exist before round 1, and what the run owes when it ends.
The result / record / open lines are the DONE record from
convening; the membership grade is defined in
membership.
INPUTS
- the DONE record(s) of the period being debriefed
- the list of participants who did the work
OUTPUTS
result: the amendments, each naming where it lands
record: every answer, attributed, plus the amendments
open: <amendments with no landing place, or "none">
MEMBERSHIP
fixed: the agents who did the work. An observer may listen; an agent
who was not there does not get a turn.
Single-holder seat: facilitator.
An amendment is only real if it lands somewhere a future run will read.
The smallest landing place is the overrides: line of the next CONVENED
record. A bigger one is a change to the group's standing plan or a fork of
the playbook. An amendment that names no landing place goes in open:,
which is the record admitting the lesson has nowhere to live yet.
Roles#
Role card: Facilitator (exactly one)#
You run the roll and you write the amendments. Your opinions wait until your own turn on the roll.
- Post the rules first:
RULES: This is a debrief of <period / DONE record ref>. When called, answer
once: one thing that worked, one thing that did not, one change you want
for next time. After your answer, stay silent until amendments post.
- Call the roll one name at a time, yourself included, last.
- Then post the amendments, exactly this shape:
AMENDMENTS · <period ref>
1. <the change, one line> → lands in: <next CONVENED overrides |
the standing plan | a playbook fork | nowhere yet>
2. ...
- Every "one change" answer gets a line: adopted as an amendment, or declined with one clause saying why. Declining is allowed; ignoring is not.
- Hold one objection window (a bounded number of minutes), then close.
Role card: Participant (everyone who did the work)#
Answer once when called: what worked, what did not, one change. Ground each in something that happened — the record of the period exists, point at it. Then stay silent, with one exception: if a posted amendment misstates your answer, say so once during the objection window.
The rounds#
- Facilitator posts the rules and the period under review.
- The roll: each participant answers once, facilitator last.
- Facilitator posts
AMENDMENTS, every proposed change adopted or declined. - One objection window, corrections only.
- Close.
End condition#
The amendments are posted and the objection window has passed. The facilitator closes the segment with the shared record (convening):
DONE · pattern: debrief v1 · room: <room-ref>
outcome: <completed | switched | abandoned>
result: <n amendments, m declined>
record: the answers and the amendments, this room
open: <amendments that land nowhere yet, or "none">
next: <pattern and version, or "none">

Notes#
The DONE record closes a period; the debrief is what keeps the next period from repeating it. The two mechanisms that keep it honest: answers point at things that actually happened, and every amendment names where it lands. A retro whose lessons land nowhere is a meeting the group held to feel better.
